Where should executives place the next $1 of investment

AI vs. R&D vs. Innovation: Where should executives place the next $1 of investment?

👉The hardest question in the C-suite isn’t “How much should we spend on AI?”

It’s: “Which investment will create the greatest enterprise value—and how fast will we know?”

My guiding principle for capital allocation is simple:

👉 “Don’t fund technology. Fund measurable advantage.”

Executives increasingly struggle to balance three competing investment buckets:

🔹 AI — Automate, augment, predict, and scale existing capabilities.
🔹 R&D — Build proprietary intellectual property, deep tech, and core product evolution.
🔹 Innovation — Discover net-new business models, customer experiences, and markets.

They overlap. But they are never interchangeable.

The terminal trap? Funding all three as vague “strategic initiatives” without defining the specific economic outcome each investment must produce. To win, structure your capital across a 3-Horizon Portfolio:

1️⃣ RUN BETTER → AI (Operational Efficiency)

Target: Productivity, cycle time, revenue conversion, and cost-to-serve.

Hard Metrics: Hours eliminated, unit cost reduction, system adoption, and incremental margin.

2️⃣ BUILD BETTER → R&D (Proprietary Moats)

Target: Differentiated products, unique IP, and deep technical breakthroughs.

Hard Metrics: Milestone velocity, technical success rates, patents filed, and time-to-market.

3️⃣ BECOME DIFFERENT → Innovation (Future Growth)

Target: Unexplored markets, novel customer propositions, and disruptive business models.

Hard Metrics: Experiment velocity, customer validation scores, and strategic option value.

👉Budgets must never become permanent corporate entitlements.

Instead, run a high-velocity Fund → Test → Measure → Scale → Stop operating rhythm. Every single initiative requires:

A. Commercial Ownership: A business unit sponsor with P&L accountability—not just an isolated tech team.

B. Grounded Baselines: An unforgeable performance metric captured before the first dollar is spent.

C. 90-Day Kill Switches: Strict, non-negotiable windows to produce real-world evidence.

D. Economic Hypotheses: Explicit criteria defining exactly when to scale or pull the plug.

👉 The compounding returns happen at the intersections:

AI + R&D accelerates technical discovery (e.g., compounding simulation speeds).

AI + Innovation completely reinvents customer experiences and subscription models.

R&D + Innovation transforms deep technical capability into viable new business units.

AI + R&D + Innovation creates an unassailable competitive moat—but only if tied to unit economics.

⚠Guard portfolio against the fatal corporate traps: AI FOMO ((Fear Of Missing Out on Artificial Intelligence)) R&D detached from the market, and tracking vanity activities instead of financial outcomes.

👉 Executive dashboard only needs to answer three questions:

🔥 Are we learning faster?
🔥 Are we scaling faster?
🔥 Are we creating measurable economic value?

If not, reallocate capital—not excuses
